Why do 56% of CEOs see no return on their AI investment?
AI adoption in business management is growing fast — 85% of Spanish companies plan to increase their AI investment next year (Deloitte, 2026) — but results are not keeping pace with spending. McKinsey confirms that only 6% of organisations get significant returns from their AI projects (State of AI, 2025).
The three main reasons:
1. Not redesigning workflows. 84% of organisations have not reorganised their processes to take AI on board (Deloitte, 2026). Dropping an AI tool onto existing manual workflows produces marginal gains. Real change comes when you redesign the whole process.
2. A lack of training. 49% of Spanish workers report gaps in their AI skills, above the European average (Congresos de Formación, 2025). Without prompt engineering or knowledge of the tools, teams use far less than the capability they have paid for.
3. Measuring the wrong KPIs. The companies that do get ROI measure specific indicators: time saved per task, fewer errors, speed of response to the customer. Not "AI adoption" as a catch-all metric.
The good news: a study of 200 AI projects in French SMEs documented a median ROI of 159% with a payback period of 6.7 months when these three principles are applied (Orange France, 2025).

What it costs an SME to deploy AI (real prices)
One of the biggest brakes is the perception that AI is expensive. The figures tell another story:

R&D&I tax deductions under Article 35 LIS
Deploying AI in business management can qualify as Technological Innovation (Art. 35.2 LIS) with a 12% deduction when it involves customisation, integration or development that amounts to a technological step forward for the company. If the project includes developing proprietary algorithms, the deduction rises to 25–42% for R&D (Art. 35.1).
FUNDAE and CDTI
- FUNDAE: all training on AI tools can be funded through FUNDAE. Micro-SMEs (1–9 employees) recover 100% of their training credit.
- CDTI: funding of up to 75% of the project for R&D in AI, of which 33% is non-repayable.

Roadmap: from zero to productive AI in 90 days
- Weeks 1–2: Assessment. Identify the 3 management processes with the highest volume of manual work and structured data. Check which tools in your current stack already have AI built in.
- Weeks 3–6: Pilot. Deploy AI in one specific department. Measure before and after: time per task, errors, team satisfaction. The data from this pilot is what will justify the investment to your board.
